A framework I keep coming back to whenever a roadmap conversation starts going in circles. It forces the debate onto numbers — if we built this, how many people would it reach? How much would it move the needle on our north star? How confident are we about this? How long will it take? I built this so I could pull it up during planning without hunting for a spreadsheet.

Enter a name for each possible feature or product, then estimate how many users would see it over 3 months. What impact could it have — more sign-ups, awareness, engagement? How confident are you about the impact and reach? And lastly, how much effort will it take to build. Use # of engineers × # of weeks, so 2 engineers over 3 weeks would be 6 in effort. From there it will perform the calculation and give you a numerical score. Use this to compare features and figure out what gives you the most bang for your buck.
